Most agency owners open Google Analytics once a month, look at the traffic graph, feel vaguely reassured or vaguely worried, and close the tab. The numbers only start earning their keep when they answer questions you would act on.
Google gives you two free tools for that. Search Console shows how Google sees your site: which queries you appear for, how often people click, where you rank, what is indexed. Analytics (GA4) shows what people do after they arrive: which pages they engage with, where they came from, whether they enquire. One is the outside view, one is the inside view, and you need both.
Set up once, properly
Pick the right Search Console property
Search Console offers two property types. A Domain property covers everything (www and non-www, http and https, every subdomain) and verifies through a DNS record. A URL prefix property covers only the exact address you enter, and verifies through a file, a tag or your Analytics account. Use the Domain property unless you cannot touch DNS. Partial properties are how agencies end up reporting on half their own site.
Connect the two tools
In GA4: Admin, then Product links, then Search Console. The connection takes under ten minutes, needs no code, and puts your query data alongside your behaviour data, so you can trace a search term through to an enquiry.
Get consent right
In this sector the privacy layer is not optional polish. Your visitors expect discretion, and regulators expect consent. Google’s Consent Mode v2 is now baseline: your cookie banner has to pass real consent signals or your analytics data quietly degrades. GA4 does not log IP addresses, but anything you add on top (forms, chat widgets, call tracking) needs the same care.
What to actually watch
Skip the vanity dashboard. These are the reports that change decisions:
- Queries with impressions and no clicks (Search Console, Performance). You are being seen and skipped. That is a title and meta description problem, and usually the cheapest win available.
- Positions 4 to 10. Terms in striking distance of the clicks. These tell you where one more internal link or a refresh pays off.
- Brand vs non-brand. If almost all your clicks come from people searching your name, SEO is not yet bringing you new clients. It is catching the ones you already won.
- Key events on enquiry actions (GA4). In this sector the conversion is rarely a checkout. It is a WhatsApp tap, a call, a form. Mark those as key events, or your data cannot tell a browsing visitor from a booking one.
- Landing page by query. When a location page ranks for the wrong city’s searches, you have a targeting problem that no amount of new content fixes.
When the graph dips
Do not read one bad week as a verdict. Check Search Console first and ask three questions in order: are pages dropping out of the index (a technical problem), are positions falling (a ranking problem), or are impressions falling while positions hold (demand moved)? Each has a different fix, and a significant drop has its own playbook.
Keep the timescale honest too. SEO moves in months, not weeks; how long results take is mostly a question of where you start. And when the numbers do move, tie them to money rather than traffic: measuring SEO by profit is the only version your accountant will respect.
